Iirc shadar-kai are the descendants of humans who migrated to the shadowfell, made some kind of pact with the raven queen (though they are free to wrship any diety they choose), and were altered by it. They have to live life on the edge because complacency/apathy causes them to just fade away in their home plane. This is why a lot of their feats center around death saves, being bloodied, and cold/necrotic damage/resistance.

The difference is that Shades normally are corrupted humanoids that (I guess) die and get their soul influenced by the Shadowfell and end up turning into shades.
Shade= corrupted limbo-trapped humanoid shadow,
Shadar-kai = native to the shadowfell,
Shadovar = immersed so long in the stuff of shadow that some of it rubbed off onto them.

I got confused with the wording that I remembered for Shade in their description in Heroes of Shadow, there's something there to do with being trapped between life and death as they start losing it slowly, much like one would define somebody in limbo. I was trying to show the connections with each instance to the shadowfell, from soul corruption (shade), physical and metal corruption (shadovar) and simply native to it (Shadar-kai). Didn't even re-call the Shadar-kai direct connection to the raven queen, and it is important.
